Start with a decision, not a dashboard
Choose one journey and the decision its owner needs to make. An onboarding team may need to decide whether a revised reminder sequence helps customers complete required steps. A retention team may need to decide whether an outreach approach addresses a service problem. Define the eligible population, observation period, channel, and intended customer benefit before selecting the measures.
Record the exclusions as carefully as the inclusion rules. Customers without the necessary permission, customers receiving assistance through another channel, and situations requiring specialist review may need a different treatment. Keep the same population definitions when comparing baseline and pilot performance.
Build a balanced measurement set
Growth and experience
Track completed customer actions, sustained product use where relevant, journey completion, time to resolution, repeat contacts, and abandonment at specific steps. Responses and clicks are intermediate signals, not proof of customer value.
Risk and operating quality
Review permission failures, suppression exceptions, complaints, inappropriate recommendations, manual review volume, overrides, and missing decision evidence. Pair each measure with a named owner and an escalation route.
Make every target interpretable
A target needs a numerator, denominator, source, refresh schedule, and accountable owner. For journey completion, distinguish all customers who entered a flow from customers eligible to finish it. For complaints, retain both the count and the rate so a small population cannot hide a meaningful issue. Document known delays and data-quality limitations beside the measure.
Use the institution’s baseline, operating capacity, customer needs, and approved risk appetite to set pilot targets. Cicrim does not assume a universal conversion uplift or complaint threshold. Where the baseline is unreliable, establish measurement first and mark the target as provisional.
Three review decisions to document
Continue when evidence is complete enough to interpret, the intended benefit is visible, and control measures remain within the institution’s approved boundaries. Keep monitoring the same population and observation window; avoid changing definitions merely to improve a reported result.
Investigate when a result differs by channel, segment, or journey step. Check data quality, audience selection, message timing, staffing, and decision rules before attributing the difference to AI. Record the proposed change and preserve the prior configuration for comparison.
Pause the affected treatment when permission checks fail, a recommendation is inappropriate, customer harm is reported, or required evidence is missing. Assign an owner to resolve the issue and define the evidence required to resume. A pause should preserve a workable service path for customers.
Separate observed change from attributable improvement
Seasonality, product changes, staffing, and other campaigns can affect results. Use an appropriate comparison approach where feasible, disclose its limitations, and avoid presenting a before-and-after difference as proof of causation. Report the size of the eligible population and the maturity of the observation period alongside the outcome.
Turn the scorecard into an operating routine

- Validate the baseline and the evidence sources.
- Approve targets, guardrails, and decision authority together.
- Review exceptions and results with business, operations, data, and risk owners.
- Document the decision to continue, change, pause, or expand.
